You should not use AI when the task follows fixed rules, when you have almost no data to learn from, or when one wrong answer costs more than the time you save. If you are asking when not to use AI in business, the short answer is that rule-based work is cheaper and more reliable as ordinary software. A website starts from ₹4,999, a web app from ₹9,999, and an AI project starts with a fixed-price pilot of about 4 weeks on your own data.
This post is for owners and founders who have been told "add AI" and want to know if that is worth paying for. By the end you will have seven cases where we would say no, and a simple way to test the cases where the answer is yes.
When not to use AI in business: what are the three tests?
Run any idea through three tests. If it fails one, plain software is usually the better buy.
1. Is the rule written down? If you can say "if the order is above this amount, then apply this discount" , a developer can code it. It will give the same answer every time. AI gives a likely answer, which is the wrong thing for a rule.
2. Do you have examples? AI learns from past examples, such as old invoices or old support chats. Without a few hundred real examples of the task, there is nothing to learn from.
3. What does a wrong answer cost? AI is sometimes wrong. If a wrong answer means a wrong GST figure or a wrongly rejected customer, you need a person checking it or no AI at all.
A technical term you will hear: model means the trained program that makes the prediction. Accuracy means how often that program is right on your own data. Both matter only after the three tests above pass.
Which 7 tasks should stay with plain software?
Here are the cases where we tell clients not to buy AI, and what to buy instead.
# | Task | Why AI is the wrong tool | What to use instead |
1 | GST, discount and commission calculations | The rules are fixed and must be exact | Rules coded into a web app |
2 | Stock counts, ledgers, attendance | The numbers must match to the last unit | A database with a simple dashboard |
3 | A task with almost no past examples | Nothing to learn from | A form and a checklist first |
4 | A task done a few times a month | Build cost is higher than the time saved | A template or a shared sheet |
5 | Final decisions on loans, hiring or health | A wrong answer is costly and hard to explain | A person decides, software prepares the file |
6 | A process nobody has written down | AI copies the mess | Map the process, then build the workflow |
7 | Search, filters and reports on your own data | You need exact retrieval, not a guess | A web app with good search |
Most of these are really the same problem. The business wants less manual work, and the fastest route is a tidy system, not a prediction engine.
Do I need AI to replace Excel and WhatsApp groups?
Usually no. If your team tracks orders in Excel and chases updates in WhatsApp groups, the problem is that information lives in five places. A web app that holds the orders, shows status and sends a WhatsApp message at each step solves it.
That is plain software. It starts from ₹9,999 for a web application, and a complete app system with several user roles and reports runs ₹2.5–10 lakh. You can read how this works in our website and web application development service page.
One of our clients, a law firm, had client intake, documents and case tracking spread across paper and email. We moved it all onto one system. No AI was involved, and none was needed.
What does the plain-software alternative cost?
These are our starting prices. They are not AI prices. The point is to compare what you would pay for a simple fix before you spend on AI.
What you need | Starting price | Good for |
Business website | from ₹4,999 | Enquiries, trust, Google visibility |
Web application | from ₹9,999 | Orders, bookings, internal tracking |
Android + iOS app (one codebase) | from ₹14,999 | Customer app on both stores |
Complete app system | ₹2.5–10 lakh | Several roles, admin panel, reports |
Other Indian cost guides quote ₹2–25 lakh for apps, which is a wider and less precise range. Our app development cost guide for India explains what moves the price within these bands.

When is AI the right tool?
AI earns its cost when the input is messy and the volume is high. Four patterns work well for Indian businesses.
Reading documents. Invoices, KYC forms and delivery receipts come in different layouts. A model can read the fields so staff do not retype them. A person still checks the doubtful ones.
Understanding free text. Customers write in Hindi, English and a mix of both. AI can sort messages by topic and urgency.
Predicting from a lot of history. If you have years of records, a model can flag which orders may be late or which customers may leave.
Drafting replies. A chatbot trained on your own documents can answer common questions, with a person taking over when it is unsure.
If your task matches one of these, read our page on AI and machine learning development for the kinds of systems we build and where we say no.
How do I test an AI idea before paying for it?
Ask for a pilot, not a full build. Our AI projects start with a fixed-price pilot of about 4 weeks, run on your own data, with accuracy measured and reported at the end.
A good pilot answers three questions with numbers:
1. How often is the model right on your real documents or records?
2. How much staff time does it save per month?
3. What happens to the cases it gets wrong?
If the pilot shows the model is not good enough, you stop and you have spent a small, fixed amount. You also keep the data and any code from the pilot, because you own them from day one. The AI pilot page explains the steps.
What should I ask an AI vendor before I sign?
Five questions separate a serious vendor from a sales pitch.
1. Can you show accuracy on my data, not on a demo dataset?
2. What is the price if the pilot fails?
3. Who owns the code, the data and the trained model?
4. What happens when the model is unsure?
5. Is there a cheaper non-AI way to do this? A vendor who says no every time is selling, not advising.
Also ask where your data is stored and who can see it. If the data includes customer names, phone numbers or Aadhaar details, you have legal duties under India's data protection law, and the vendor should be able to explain how they handle them.
Can plain software and AI work together?
Yes, and this is often the best design. Build the plain system first: the orders, the customer records, the status updates. Once it has clean data, add one AI feature where it clearly pays, such as reading invoices into the system.
For customer chat, a WhatsApp flow with fixed menus handles most requests for far less than a full chatbot. You can add AI later for open questions. See our WhatsApp automation solutions for how this is set up.
What is the short version?
Use plain software for rules, exact numbers and small volumes. Use AI for messy inputs, high volume and tasks where a person can check the doubtful cases. Test with a pilot before you commit, and ask every vendor what they would build if AI was not an option.
If you are unsure which side your idea falls on, send us the task in a few lines. We will tell you if the answer is "you do not need AI for this".
Frequently asked questions
When should a business not use AI?
You should skip AI when the task follows fixed rules, when there are almost no past examples to learn from, when the task happens only a few times a month, or when one wrong answer costs more than the time saved. In those cases ordinary software is cheaper, gives exact answers and is easier to maintain.
Is AI worth it for a small business in India?
Sometimes. AI pays off when the volume is high and the input is messy, such as reading invoices or sorting customer messages. For orders, bookings and records, a web app from ₹9,999 usually gives more value. Test any AI idea with a fixed-price pilot of about 4 weeks before you commit to a full build.
What is the difference between AI and normal software?
Normal software follows rules a developer writes, so it gives the same answer every time. AI learns patterns from past examples and gives a likely answer, which can be wrong. Use rules for exact work such as GST calculations, and AI for messy work such as reading documents that come in many layouts.
How can I test an AI idea cheaply?
Run a pilot on your own data. Ours is fixed-price, takes about 4 weeks and ends with a measured accuracy figure. If the model is not accurate enough, you stop after a small fixed spend. You still own the data and any code from the pilot, so nothing is locked in.
How much does AI cost in India?
It depends on the task. Other Indian guides quote ₹2–25 lakh for apps in general, and a complete app system with us runs ₹2.5–10 lakh. For AI work we quote the pilot at a fixed price first, then price the full build from the pilot results.
